I am ready to step out of the daily grind and hire our first true outside Integrator to run the leadership team, but I am terrified of handing over the keys to someone who might break our culture. How do I use the Accountability Chart and our core values to onboard this person without micro-managing them?

Hiring an outside Integrator is the most critical move you will make to secure your freedom and prepare for a clean exit, but it fails when the Visionary refuses to let go of the vine. To protect your culture and ensure success, you must use your EOS® tools as the guardrails.

First, your Accountability Chart must be crystal clear. The Integrator seat must own the LMA (Leading, Managing, and Accountability) of the leadership team, the execution of the business plan, and the integration of all major functions. If you find yourself bypassing this person to give direction to your sales or marketing directors, you are violating the chart and undermining their authority.

Second, use your core values as the ultimate filter during the interview process and the first ninety days. They must be a perfect culture fit. If they share your values and fully GWC™ the seat, you must trust them to do the job.

To onboard them without micro-managing, establish a weekly same-page meeting between you, the Visionary, and the new Integrator. This is where you align on major strategic initiatives and resolve disagreements privately. Outside of that meeting, the Integrator runs the daily operations and the weekly Level 10 Meeting™. Give them the space to lead, and evaluate their performance based on the Scorecard and Rocks, not your personal preferences.
