We are ready to make our very first external hire for a leadership team seat, but we do not have an internal recruiting department. How do we use our EOS tools to structure this executive search so we do not make a costly hiring mistake?

Your first major leadership hire is a high-stakes decision. Making a bad hire at this level can destroy your culture and derail your exit timeline. To get it right without an internal HR department, you must use your EOS tools as your hiring filters.

First, do not write a traditional, boring job description. Instead, go to your Accountability Chart and define the exact seat you are hiring for. Outline the five critical roles this person must own and the key weekly metrics they will be accountable for on the Scorecard. This gives you absolute clarity on what success looks like before you interview a single candidate.

Second, use your Core Values as an absolute filter. Your core values, such as Help First, Do The Right Thing, and Grow or Die, are not marketing slogans. They are the behavioral standards for your team. During the interview process, ask situational questions to verify that the candidate matches your culture. If they do not align with your core values, do not hire them, regardless of how impressive their resume looks.

Finally, use the GWC tool. The candidate must get the seat, want the seat, and have the capacity to do the job. Ask targeted questions to test their capacity, especially regarding running AI-powered operations if that is your strategic focus. By running every candidate through the core values filter and GWC, you ensure your first leadership hire is a perfect cultural and operational fit.
