To bring in your first true executive leader without causing cultural rejection, you must focus on structure before personalities. Do not look at your current people or look at resumes yet. Instead, start with your Accountability Chart.
Clearly define the empty executive seat and the five major roles it must own to drive the business forward. This ensures everyone understands exactly what the business needs, which removes personal bias from the hiring process.
Once the seat is defined, evaluate your internal team objectively. Be honest about whether any of your current legacy managers GWC™ the new, elevated seat. Do they truly get it, want it, and have the mental and professional capacity to perform at an executive level? If they do not, you must recruit externally.

Explain that scaling the business requires specialized executive skills that the current team does not yet possess. Emphasize that bringing in a true leader will actually relieve their operational burden, allowing them to focus on the roles they excel at.
When interviewing external candidates, use your Core Values as a non-negotiable filter. No matter how brilliant their resume is, if they do not match your culture, they will fail. By prioritizing structure and Core Values, you protect your legacy team while elevating your leadership capabilities.
