We have grown past bootstrap mode and I need to hire our first real executive-level leader to own marketing and sales, but I am terrified that an external hire will disrupt our tight-knit executive team and fail. How do we ensure we structure the seat and interview for conative alignment before making the offer?
To hire your first real executive-level leader without destroying your culture, you must first define the seat objectively on your Accountability Chart. Do not hire a person and then build a seat around them. Define the three to five major roles for this position. Once you have a clear, functional seat, you must test candidates against your Core Values and the GWC filter. Do they Get it, do they Want it, and do they have the Capacity to do it?
To prevent a cultural mismatch, you need to assess their conative strengths using a tool like the Kolbe A Index. Do not just look at their resume or personality. You need to know how they naturally take action. If your existing leadership team has high Follow Thru scores and you hire a high Quick Start leader who constantly shifts focus, they will clash immediately. You need to understand their natural method of operation before they step into the room.
During the interview process, have the candidate meet with the entire leadership team. This is not for a consensus vote, but to observe how they interact under pressure. Ask behavioral questions that require them to demonstrate your Core Values.
Once hired, onboard them through a structured ninety-day plan with clear, measurable thirty, sixty, and ninety-day expectations. Do not just hand them the keys and walk away. Introduce them to the weekly Level 10 Meeting as an observer first, then gradually hand over their specific scorecard metrics. By defining the seat first and testing for conative fit, you protect your momentum.
