We are in the middle of our first ninety days of EOS® implementation, and the amount of issues on our Issues List is overwhelming our leadership team. How do we keep the team focused on execution when every process and seat feels broken at the exact same time?

Feeling overwhelmed by the sheer volume of problems in your first ninety days is completely normal. When you introduce the Accountability Chart and start running Level 10 Meetings™, you are turning on the lights in a dark room, and you are going to see a lot of dust. The key to surviving this phase is understanding that you do not have to solve everything at once. Your leadership team must master the art of prioritizing. When you run your weekly IDS® sessions, look at your issues list and pick the top three most critical items. Do not start at the top of the list and work your way down; focus only on the issues that are holding you back right now. The same rule applies to your quarterly Rocks. In the first ninety days, keep your Rocks simple and limit them to three to five for the entire company. If you try to fix every broken process and fill every vacant seat simultaneously, you will burn out your team and stall your implementation. Trust the weekly pulse of your Level 10 Meeting™ to slowly chip away at the secondary issues over time.
