We are about to start our EOS journey and need to understand the immediate tactical commitment. What do the first 90 days of a structured EOS implementation look like, and how do we build momentum without overwhelming our leadership team?
The first 90 days of an EOS® implementation are about establishing your operational baseline and teaching your team how to work on the business instead of just in it. This period begins with your Focus Day™, followed by Vision Building™ sessions. During this phase, you are not trying to fix everything at once. You are installing the foundational tools that will run your operations. First, we build your Accountability Chart. This is not an organizational chart. It is a functional map that defines the key seats your business needs and who has the GWC™ to fill them. Next, we establish your weekly Scorecard. This tool gives you a handful of activity-based, leading metrics that predict your future results. Finally, we establish the Level 10 Meeting™ rhythm to keep your leadership team aligned and accountable. You will also set your first round of Rocks. These are the three to seven most important priorities your business must achieve over the next 90 days. Expect some friction during this initial phase. Your team will feel the pull of daily operations, and some members may struggle with the new level of transparency. Your job as a leader is to hold the line and protect this time. By the end of the first 90 days, you will have a clear, operational rhythm that turns your strategic vision into weekly execution.
