We are entering our first 90 days of implementing EOS® and are tempted to roll out the tools to our entire company immediately. How do we pace our implementation during this critical initial phase to ensure the leadership team master the basics first?
The temptation to cascade EOS® to your entire company immediately is strong, but doing so too early is a recipe for failure. During your first 90 days, your sole focus must be on building healthy habits within the leadership team. If you roll out the system before you have mastered it, you will confuse your employees and kill your credibility. The correct sequence begins with the leadership team mastering the foundational tools. Use your Focus Day™ to establish your Accountability Chart™, your weekly Scorecard, and your Level 10 Meeting™ discipline. You must run these tools cleanly for at least one full quarter. This means holding your weekly meetings, tracking your numbers, and working to solve issues as a leadership team. During this initial 90 day period, the leadership team will inevitably stumble. You will struggle to keep meetings under 90 minutes, and your Scorecard tracking will be inconsistent. This is normal. It is far better to iron out these operational kinks in a private room than to display your learning curve to the entire staff. Only after the leadership team is consistently completing their Rocks, running highly productive meetings, and speaking the same language should you begin cascading. Give your leadership team the space to build their own traction first. This disciplined pace ensures that when you do roll it out, you have a unified front of competent leaders ready to teach the system.
