We just completed our Focus Day and are starting our first execution cycle. What are the absolute non-negotiables for the leadership team during these first ninety days to guarantee the EOS tools actually stick?

The first ninety days after your Focus Day are the hardest because you are breaking old habits and installing a new operating system. This is the messy middle where the novelty wears off and the work begins. To survive this phase and ensure the tools stick, your leadership team must commit to three non-negotiables.

First, you must run your Level 10 Meeting every single week at the same time, on the same day, with the exact same agenda. Do not cancel it. Do not reschedule it because someone is busy. The meeting is the heartbeat of your execution. If you compromise on the schedule, you signal to the team that accountability is optional.

Second, every leader must own and update their Scorecard numbers weekly. No blank spaces, no late updates, and no excuses. The Scorecard gives you a pulse on the business. If leaders do not update their numbers, you are flying blind.

Third, you must protect your Rocks. In the first ninety days, teams often overestimate what they can accomplish. Focus on finishing what you committed to, even if it means saying no to other distractions.

- Run the weekly meeting without exception.
- Update and own your metrics.
- Execute your Rocks with radical focus.

If you nail these three habits, you will build the muscle memory required to scale. If you slip now, the implementation will fail.
