Our leadership team is sixty days into our first ninety days of EOS, and everyone is complaining that the weekly cadence and administrative tracking feel like we are doing double work. How do we get through this messy middle of the rollout?
The messy middle of your first ninety days is completely normal. The feeling of doing double work is a sign that you are operating in two different systems at once. You are still running your business using your old, chaotic, ad-hoc habits while simultaneously trying to build your new EOS habits. This transition phase requires deliberate effort and discipline. The solution is not to back off, but to lean in and let the old habits die. When your Level 10 Meeting is run effectively, it should actually eliminate the need for the constant, unscheduled status updates, text messages, and emergency syncs that consume your week. If you find yourselves doing double work, look at your To-Dos and IDS sessions. Are you still resolving issues outside of your Level 10 Meeting? Are you still letting people ping each other constantly instead of dropping issues onto the weekly issues list? The administrative tracking, like updating the Scorecard and tracking Rocks, only takes a few minutes once the discipline is established. Force your team to commit to the tools for ninety days. Once the weekly cadence sticks, the old, noisy communication channels will naturally fade away, and the double work sensation will be replaced by a streamlined, highly predictable operational rhythm.
