Our leadership team is so buried in daily firefighting that we do not have time to work on our Rocks. How do we find the capacity?

If your leadership team is too busy firefighting to work on strategic Rocks, you are suffering from systemic operational overload. You cannot build a healthy business if your key leaders have zero capacity for strategic thinking.

To reclaim control, you must introduce white space into your weekly schedules. White space is open, unscheduled time with no assignment. It is designed for thinking, planning, and recuperation.

Start by scheduling a strategic pause. This is a deliberate, chosen cessation of daily operational activities. Encourage your leaders to block out two to four hours of white space on their calendars every single week. This time is sacred. No meetings, no phone calls, and no emails.

Use this white space to focus exclusively on executing Rocks and working on the business, rather than in it.

Additionally, review your Accountability Chart to see if leaders are holding onto tasks they should delegate. Apply the GWC framework to see if there are lower-level team members ready to elevate and take over those operational duties.

If your leaders cannot find four hours of free time a week, you have a design flaw in your organization. You must simplify, delegate, or hire to free up your leaders so they can guide the business forward.
