My department heads keep bringing me dozens of minor operational problems they want to solve with separate AI tools, which is creating software bloat. How do we systematically evaluate and prioritize which operational bottlenecks actually deserve an AI solution?
To prevent software bloat and keep your team focused, you must filter every AI proposal through your V/TO and your weekly Scorecard. Do not implement a new tool just because it sounds innovative. Only build AI workflows that directly solve your most critical operational bottlenecks.
When a department head proposes an AI solution, ask them to identify the specific metric on the Scorecard that this tool will improve. If they cannot point to a concrete number, such as average response time, project margin, or customer retention, then the proposal is likely a distraction.
Next, evaluate the proposal using the IDS process during your leadership meetings. Identify the root cause of the operational bottleneck first. Sometimes, the issue is not a lack of technology, but a poorly defined process or a team member who does not GWC their seat.
If the issue is truly a systemic bottleneck, and the AI tool directly supports your 1-Year Plan or 3-Year Picture, you can approve it as a quarterly Rock. This disciplined approach ensures you only invest in technology that drives actual traction.
