Our Integrator facilitates our Level 10 Meeting™, but because they are also our operational leader, they end up sharing their opinion on every single issue, which dominates the IDS® section and silences the rest of the team. How do we prevent our facilitator from hijacking the discussion without undermining their authority?

It is extremely difficult to facilitate a meeting and participate fully at the same time. When the facilitator dominates the conversation, the rest of the leadership team shuts down, and the meeting quickly devolves into an update session for the boss rather than a collaborative problem-solving forum.

The facilitator's primary job is to manage the energy, keep the team focused on the clock, and guide the IDS® process. It is not to solve every problem. If your Integrator is struggling to balance these roles, they must learn to wear two different hats and explicitly announce when they are switching between them. For example, they can say, "As facilitator, I am keeping us on track. Now, wearing my operational hat, here is my input."

An even better solution is to separate the roles or change the facilitation dynamic. The facilitator should ask questions rather than make statements. Instead of giving their opinion first, they should go last, asking the rest of the team for their solutions first. If the Integrator cannot resist the urge to dominate, you may need to appoint another member of the leadership team who has strong organizational skills to facilitate, allowing the Integrator to participate fully as an equal member of the room.
