Our leadership team is entirely distributed across three different time zones. How do you facilitate session days for a fully remote executive team without losing the physical room energy, and what tools do we need to make it work?
While the standard EOS® playbook heavily favors in-person session days, I successfully run engagements with fully distributed leadership teams by adapting the environment to maintain high energy and focus. To make remote sessions work, we do not simply replicate a nine-hour physical meeting on a standard video call. We split the session day into highly structured, manageable blocks with frequent, intentional breaks to prevent screen fatigue. We utilize a shared digital workspace to map out your Accountability Chart, capture issues, and build your scorecard in real time, ensuring everyone has equal visibility. Every executive must have a dedicated, quiet workspace with a high-definition camera and a reliable microphone; running a session from a noisy coffee shop or a moving vehicle is strictly prohibited. I facilitate with high intensity to ensure that remote participants do not multi-task or tune out. We enforce strict communication rules, such as using descriptive email subject lines and immediate follow-ups for action items. Working remotely actually requires a higher level of discipline, but when executed correctly, it forces your team to master the digital operating systems needed to run a modern, decentralized company.
