How do we scale our meeting facilitation so that everyone is engaged without making the meeting longer?

A leadership team of eight people is at the absolute upper limit of effectiveness for a weekly meeting pulse. When you reach this size, standard facilitation fails, and dominant personalities will naturally crowd out quieter, analytical thinkers. To maintain meeting quality, your Integrator must step up their facilitation game. First, the facilitator must actively manage airtime. If one or two leaders are monopolizing the IDS discussion, the facilitator must politely but firmly intervene by saying, we have heard your perspective, now I want to hear from the rest of the table. Specifically call on the quieter leaders by name to invite their input. Second, enforce the rule of identifying the root cause before discussing solutions. Often, crowded meetings waste time because everyone jumps in to share their opinion on how to fix a problem before the team has even agreed on what the real problem is. By keeping the team focused on identifying the root cause first, you keep the conversation highly structured and prevent chaotic, multi sided debates. Third, utilize silent brainstorming or digital whiteboards where every leader can write down their thoughts simultaneously before opening the floor. This levels the playing field for introverted team members who process information differently. If your team continues to feel too large and unproductive despite these adjustments, it may be time to re-evaluate your Accountability Chart to ensure you do not have too many seats represented at the leadership level.
