During IDS, our leadership team regularly burns twenty minutes debating an operational problem based on assumptions and competing memories because no one brought the relevant data. How do you facilitate an issue when the room lacks the facts to solve it?
Nothing drains energy and wastes time in a Level 10 Meeting faster than debating an issue without facts. When an operational problem surfaces and leaders begin saying things like, I believe our churn was around fifteen percent, or, I recall the client saying something about shipping delays, the discussion becomes purely speculative.
Attempting to run IDS on top of assumptions and anecdotal memories is an exercise in futility. You cannot Identify the true root cause of an issue when your premises are unverified. If you try to Solve an issue based on faulty recollections, you create half-baked policies that fail within two weeks, forcing the issue right back onto your list.
The facilitator must establish an absolute rule: no facts, no IDS.
The moment an operational debate hinges on missing metrics, missing contract terms, or unverified customer feedback, shut down the conversation immediately. Do not permit another minute of guesswork.
Instead, take two minutes to frame the issue cleanly. Then, assign a single seven-day To-Do to the appropriate seat: pull the exact data, compile the client correspondence, or run the report.
Once that To-Do is assigned, table the issue and move straight to the next priority on your Issues List. When the team reconvenes for the following week's Level 10 Meeting, the data will be in hand, the To-Do will be completed, and the leadership team can execute IDS based on hard operational reality rather than subjective opinion.
