If our executive leadership team operates in a fully distributed or hybrid remote model, how do you facilitate session days, and what technical standards do we have to meet?

While an offsite room around a physical whiteboard is the gold standard for EOS sessions, a high-performing distributed team can achieve outstanding results remotely if strict standards are enforced. Facilitating a remote session requires twice the discipline of an in-person meeting to prevent virtual fatigue and passive detachment.

When we run remote session days, every leader must follow non-negotiable operating rules:

- Individual video feeds: Each participant must be on their own dedicated high-definition webcam in a private, quiet room. No shared conference room cameras where facial expressions and body language get lost.
- Eye-level framing and clear audio: You must use a dedicated headset or high-quality external microphone. Crisp audio is mandatory for fast-paced debate.
- Dual screens: You need one monitor dedicated entirely to our video conference feed and a second monitor displaying the shared workspace, whether that is Miro, EOS One, or your company Scorecard.
- Zero digital multitasking: Slack, Teams, email clients, and phone notifications must be closed completely. I actively monitor engagement and will call out wandering eyes or typing immediately.

We structure remote days to preserve mental stamina. We work in disciplined ninety-minute sprints followed by mandatory ten-minute screen breaks, plus a full forty-five-minute lunch away from all devices. We use interactive digital workspaces that allow everyone to draft Rocks, drop issues onto the Issues List, and mark up the Accountability Chart in real time.

If you have a hybrid team, my recommendation is to fly the leadership team together for in-person sessions during the foundational first ninety days (Focus Day, Vision Building 1, and Vision Building 2), after which regular quarterlies can shift to a remote cadence if necessary.
