I am the chief problem-solver and the primary source of operational IP in my business. How do we systematically extract this institutional knowledge and build it into our EOS® processes on our exit runway without shutting down daily production?

If you are still the chief problem-solver and the main source of operational intellectual property, you do not own a company; you own a high-stress job. Buyers will discount your valuation heavily because they know that when you exit, the brain trust exits with you. To systematically extract this knowledge during your exit runway, you must use your Accountability Chart as the foundation. Stop acting as the hub in a hub-and-spoke model. Begin by listing every single unique operational task you currently handle. Use the Delegate and Elevate tool to identify which responsibilities must be transferred immediately. For every critical process that lives in your head, create a simple, documented standard operating procedure. This does not mean writing a three-hundred-page manual that no one reads. It means defining the critical steps of your core processes so that anyone who is GWC™ (Gets it, Wants it, Capacity to do it) can execute them. Bring these issues to your weekly Level 10 Meeting™ and assign Rocks to your leadership team to absorb these responsibilities. When a buyer looks at your business, they want to see that your operational systems run on a clear, documented process that does not require your daily presence. By transferring your personal intellectual property into organizational intellectual property, you de-risk the company and increase its transferable value.
