To scale successfully, you must start with the Accountability Chart, not the people. Do not look at who is currently in the company and try to invent seats for them. Instead, design the ideal five-person leadership structure that your business needs to reach its three-year picture and support a clean exit. Typically, this involves carving out dedicated seats for specialized functions like sales, operations, or finance.
Once the seats are defined, evaluate candidates using the GWC tool. If you are promoting from within, ensure the candidate truly gets, wants, and has the capacity for a leadership-seat, rather than just being a stellar individual contributor. When the new members join, onboard them thoroughly into your EOS tools and culture. Re-establish your team ground rules, run practice IDS sessions, and reinforce that everyone must speak with a unified voice. By focusing on the structural needs of the business first, you protect your healthy team culture while building the capacity to scale.
