When AI tools eliminate low-value transactional tasks from our client delivery seats, how do we update the Accountability Chart and our GWC standards to transition those employees into higher-value strategic advisors?

Automating routine tasks creates a critical strategic dilemma. If you free up thirty percent of an employee's time without altering their seat definition, they will simply expand the time they spend on remaining low-value administrative tasks. You must proactively evolve the Accountability Chart.

Open your Accountability Chart and rewrite the five major roles for that seat. Remove tasks that involve manual data entry, formatting, scheduling, and standard reporting. Replace them with high-impact responsibilities:
- Proactive client relationship management and issue discovery.
- Strategic data interpretation and customized action planning.
- Identifying upsell and cross-sell opportunities based on client performance trends.

Once the seat is redefined, re-evaluate your people using GWC (Get It, Want It, Capacity to do it). An employee who was brilliant at processing forms might completely lack the emotional intelligence, executive presence, or analytical confidence needed for proactive client advisory work. Do not assume someone who Got It in a transactional role automatically Gets It in a consultative role.

Have direct, unsentimental conversations. Provide clear coaching and training on how to use AI tools as personal research assistants. Give them sixty days to demonstrate they have the capacity to operate at this higher standard. If they cannot make the transition, you must put the Right Person in the Right Seat. Protecting someone who cannot operate at the elevated level hurts your culture and kills your operating margins.
