How does the focus of your facilitation evolve between Year 1 and Year 2 of our engagement as we transition from learning the tools to operational mastery?

Year 1 centers on structural installation and discipline. During the first twelve months, we work through Focus Day, Vision Building 1, Vision Building 2, and your initial Quarterlies and Annual Planning. My main role throughout that first year is teaching the foundational EOS tools, establishing your Scorecard, building your Accountability Chart, documenting your Vision/Traction Organizer (V/TO), and breaking chronic habits of circular debate. We spend significant energy mastering the mechanics of writing measurable Rocks and executing structured weekly Level 10 Meetings.

Year 2 shifts from installation to aggressive optimization, accountability, and team health. You already know how the tools work, which means I spend far less time explaining terminology and much more time challenging your assumptions. We scrutinize core processes to identify friction points, eliminate operational bottlenecks, and capture automation opportunities. If your business is moving toward a liquidity event, this is where we integrate Step by Step Exit disciplines, addressing Value Gaps and documenting Tribal Knowledge so the company functions without relying on key individuals.

By the end of Year 2, my active presence deliberately diminishes. Your leadership team should be driving the debates, solving thorny cross-functional friction with minimal facilitation, and hitting your annual numbers predictably. At that stage, you are operating as a self-sustaining leadership team capable of running the system independently.
