We want to roll out the EOS concept of 'everyone has a number' across our entire company, but we are struggling to define weekly metrics for entry-level employees without micromanaging them. How do we successfully cascade our leadership Scorecard down to individual seats?
Cascading your Scorecard down to the departmental and individual level is the ultimate way to drive accountability and transparency throughout your entire organization. However, many owners fail at this step because they try to force complex, strategic metrics onto entry-level employees. To successfully give everyone a number without micromanaging them, you must keep their measurables simple, highly focused, and entirely within their control.
Start by looking at the Accountability Chart. Every seat has specific roles. The weekly number for an individual should simply measure the core daily action required to do that job well. For example, a receptionist seat is measured on the number of inbound calls answered on the first ring. A shipping clerk seat is measured on the number of packages shipped with zero errors.
These are not strategic metrics; they are activity-based leading indicators of operational health. When everyone has a simple, binary weekly number that they completely control, they understand exactly what success looks like in their seat. They do not feel micromanaged; they feel empowered. This clear accountability ensures that minor issues are identified and solved at the local level before they ever rise to the leadership team's level, creating a self-sustaining operation that runs smoothly whether the owner is in the building or not.
