We want to expand our Core Focus™ because AI lets us serve a different market segment, but we are worried about breaking our operational capacity. How do we use the V/TO® to evaluate this opportunity without distracting our leadership team from our primary business?

It is incredibly easy for a Visionary to get distracted by shiny new market segments when AI makes service delivery look effortless. However, expanding your market too early will dilute your focus and strain your operational capacity.

To evaluate this opportunity, you must put it through the filter of your V/TO®. First, look at your Core Focus™. Your Core Focus™ consists of two things: your purpose, cause, or passion, and your niche. Does this new market segment fit perfectly within your existing niche, or is it a completely different industry? If it is a different industry, you must say no.

Second, look at your operational capacity. Even if AI automates ninety percent of the delivery, that remaining ten percent still requires human management, customer service, and sales effort. If your team is already running at full capacity, taking on a new segment will cause your existing client service to suffer.

If the opportunity passes your Core Focus™ filter and you decide to pursue it, do not change your entire marketing strategy overnight. Instead, create a specific, limited pilot program as a quarterly Rock. Assign ownership of this Rock to a single seat on your Accountability Chart. Set clear boundaries: the pilot must be completed within ninety days, using a set budget, and without pull-away support from your core operations. This allows you to test the new market segment safely without distracting your leadership team or breaking your business.
