We are ready to add an Integrator seat to our Accountability Chart and our Operations Director has asked for the job. They know our team and our culture, but they have never managed their peers across Sales and Finance. How do we evaluate whether an internal leader truly has GWC for the Integrator seat before promoting them?
Promoting an internal peer into the Integrator seat is one of the highest-risk moves in business. The Integrator seat is fundamentally different from a functional operations role. It requires holding equal peers accountable, breaking ties, harmonizing the leadership team, and managing up to the Visionary.
To evaluate whether your Operations Director has GWC for the Integrator seat, run them through the People Analyzer with brutal honesty.
Get It means they intuitively understand the mechanics of the whole business, not just delivery. Do they understand cash flow dynamics, marketing metrics, and sales pipelines as deeply as they understand ops? Do they naturally see how a decision in one department ripples through every other seat?
Want It requires genuine desire for the operational friction that comes with the seat. They will no longer be one of the gang. They will have to challenge and hold accountable colleagues who were formerly lateral equals. If they want the title and compensation but avoid direct peer conflict, they will fail.
Capacity means emotional maturity and intellectual horsepower. Can they run effective Level 10 Meetings, resolve complex issues through IDS, and maintain the discipline of the Same Page Meeting with the Visionary?
Before you permanently assign the seat on the Accountability Chart, run a 90-day trial. Clarify the five core roles: P&L accountability, executing the business plan, integrating leadership seats, managing operational rhythm, and resolving cross-functional friction. Have them run the Level 10 Meetings and lead quarterly Rocks. If peers reject their integration authority or the candidate retreats into delivery tasks, you have your answer before making a disastrous permanent appointment.
