As the Visionary, I want to step out of daily operations two years before going to market. How do we evaluate whether our existing Integrator can lead the company through due diligence, or if we need to hire an exit-ready operator?

Leading an operating company through steady-state execution is fundamentally different from managing a multi-million-dollar M&A transaction while keeping daily operations profitable. Running a company through due diligence requires an Integrator who can manage intense data room demands, interface with investment bankers, and maintain team morale without letting operational metrics drop.

Evaluate your current Integrator across three specific criteria before launching your exit runway:
- Operational Independence: Can the Integrator guide the leadership team to set quarterly Rocks, execute Level 10 Meetings, and hit budget milestones across four quarters without your involvement?
- Financial Acumen: Does the Integrator possess the financial command necessary to defend normalized EBITDA, explain working capital variance, and navigate tough questions with external auditors?
- Bandwidth and Stamina: Does the Integrator have the structural capacity to handle an additional fifteen hours a week of transaction requirements without dropping their core operational accountability?

If your Integrator excels at internal operations but lacks corporate finance fluency, do not replace them. Instead, surround them with specialized transaction support, such as a fractional sell-side CFO or an M&A project manager, to carry the diligence load. This preserves your Integrator focus on what creates value: keeping the business growing, ensuring the Scorecard remains green, and protecting company culture. If the Integrator lacks true GWC™ for leading the enterprise as a whole, make that hard personnel adjustment two full years before approaching the market.
