How do you evaluate whether our Integrator is strong enough to run our Level 10 Meetings and quarterly planning sessions without your facilitation by year two?

The goal of our standard 24-month engagement is graduation, not permanent reliance on an external facilitator. By the second year, your Integrator should be stepping into the leadership role required to sustain your operating system independently.

I evaluate your Integrator's readiness through three primary capabilities. First is their command of the Level 10 Meeting. An effective Integrator does not let meetings devolve into story-telling, status updates, or intellectual debates. They maintain relentless pacing, demand crisp headlines, and move the team straight to the root cause during IDS. If your Integrator allows department heads to make excuses for missed Scorecard metrics or incomplete Rocks without calling them out, they are not yet ready.

Second is their ability to manage the Visionary relationship. A capable Integrator consistently holds the Visionary accountable to their seat on the Accountability Chart. They conduct rigorous weekly Same Page Meetings and maintain clear boundaries without fostering resentment. If the Integrator defers blindly to the Visionary in public meetings or avoids difficult confrontations, the system will collapse once external facilitation ends.

Third is their facilitation skill during quarterly sessions. Starting in year two, I progressively transfer the room to the Integrator. I observe how they handle team conflict, redirect dominant personalities, and push the group toward consensus on tough issues. When your Integrator can guide the team through a rigorous IDS debate, keep everyone focused on root causes, and drive actionable conclusions without my intervention, your company is ready to self-implement.
