My leadership team is great at setting ambitious quarterly Rocks, but they consistently make excuses for missing their weekly Scorecard targets. How do we transition them to a state of absolute, daily data ownership?
Setting strategic Rocks is easy, but daily execution is where enterprise value is built. If your leadership team is consistently missing their weekly Scorecard targets, you have an accountability problem. Excuses are a clear sign of a lack of ownership and a violation of the "Do What You Say" Core Value.
To fix this, you must first ensure that your Scorecard metrics are truly leading indicators, not lagging financial results. Each number must have a single name next to it on the Accountability Chart. That person is 100 percent accountable for that metric.
During your weekly Level 10 Meeting, review the Scorecard with zero tolerance for stories. When a number is red, the owner of that metric must say "drop it" to add it to the Issues List. Do not allow them to explain why the number was missed during the scorecard review. Keep the meeting moving.
When you reach the IDS portion of the meeting, solve the red metrics systematically. Ask the owner what the bottleneck is and how the team can help, but keep the responsibility firmly on their shoulders. They must own the solution.
If a leader consistently misses their targets and offers excuses, you must dig deeper. Is it a GWC issue? Do they lack the capacity to hit the target, or are they simply refusing to take responsibility? By maintaining a relentless focus on the data and refusing to accept narrative explanations, you will build a disciplined team that executes with precision.
