We are starting our EOS® implementation but our Visionary is struggling to let go of operational details. How do we establish the boundaries of the Visionary seat early in the rollout?

In the early stages of an EOS® rollout, it is common for the Visionary to struggle with letting go of daily operations. Because they built the business, they are used to having their hands in every decision. However, this hands-on approach eventually blocks growth and kills the momentum of your implementation. To establish boundaries early, you must use the Accountability Chart to define the distinct roles of the Visionary and the Integrator. The Visionary seat is responsible for big ideas, key relationships, and long-term strategy, while the Integrator seat is responsible for daily execution and holding the team accountable. During your Focus Day™, clearly document these separate roles. The Visionary must agree to respect the Integrator's authority over daily operations. When issues arise, the Visionary must stop bypassing the Integrator to direct staff members. Instead, they must bring their ideas to their weekly Same-Page Meeting™ with the Integrator to vet them properly. Establishing this boundary early allows your Integrator to run the business effectively, creating the operational stability needed to prepare the company for an eventual clean exit.
