We have been running EOS® at the leadership level for two quarters and are seeing great results, but we are terrified of a botched department-wide rollout that overwhelms our middle managers. Rolling out EOS® to your middle managers must be done in a structured, phased sequence to prevent tool fatigue and operational friction. Do not drop the entire system on them at once. First, begin with the Accountability Chart. Before you introduce any meetings or metrics, your managers must clearly understand their seats, their five primary roles, and how they report to the leadership team. This clarity prevents turf wars and defines ownership from the start. Second, introduce the Level 10 Meeting™. Have your department heads attend your leadership meetings as observers first, then launch their own departmental weekly meetings. Teach them the discipline of the ninety-minute agenda, focusing on reporting metrics and running a clean IDS® process. Third, build their departmental Scorecard. Start with just three to five critical leading indicators that their team directly controls. Let them get comfortable tracking these numbers weekly before adding more complexity. Finally, introduce the concept of Rocks. Only after they have mastered the weekly meeting cadence and scorecard discipline should you have them set quarterly departmental Rocks. This entire rollout process should take about two quarters. By pacing the introduction of the tools, your middle managers can build strong operational habits without feeling overwhelmed, ensuring the system sticks for the long haul.
