How does the focus of our quarterly sessions shift from the first year to the second year of our standard twenty-four-month engagement?

The first year of our engagement is heavily focused on foundation, discipline, and alignment. In your initial Focus Day, Vision Building sessions, and early quarterlies, we are introducing the basic tools. We focus on building a clean Accountability Chart, establishing your weekly Level 10 Meeting™ rhythm, and setting realistic Rocks. Most teams in year one are learning how to be honest about their issues and getting used to a scorecard.

By year two, the mechanical execution of the tools should be second nature. The focus shifts from merely learning how to use the operating system to driving high performance and scaling your operations.

In year two, we spend less time teaching the rules and more time using the IDS® process to solve deep strategic issues. We focus on optimizing your systems, which often includes incorporating AI-powered operations to automate manual tasks and eliminate operational friction.

If your ultimate goal is an ownership transition, year two is also where we actively integrate the Step by Step Exit framework. We begin tracking value gaps, documenting tribal knowledge, and preparing your business to run without the owner.
