What exact pre-work and operational discovery do you conduct before our leadership team enters the room for Focus Day?

Pre-work before our initial Focus Day is deliberately lean. I do not send you an eighty-page diagnostic questionnaire or spend forty hours interviewing your frontline employees. Lengthy preliminary surveys simply capture existing operational complaints and validate current dysfunctions rather than fixing them.

Instead, our preparation focuses on operational facts and leadership alignment. Before we meet, you provide our team with your current corporate organization chart, your trailing twelve-month profit and loss statement, your current balance sheet, and a list of your executive team members with their current job titles. We also conduct a concise alignment conversation with the business owner and the Integrator to understand ownership structure, legal entity realities, and broad commercial goals.

I avoid deep individual executive interviews prior to session one for a very practical reason: conducting private interviews creates backchannels. If your leaders tell me their frustrations in private, they expect me to carry their water or confront their peers on their behalf during the session. That undermines the entire philosophy of EOS.

We want all of the unvarnished reality, political tension, and strategic disagreements to surface naturally on the whiteboard in front of the entire team on day one. When everyone sees the unedited organizational chart, the financial trajectory, and the operational pain points simultaneously, nobody can hide behind side conversations. Focus Day is designed to expose operational friction in real time and teach you the exact tools required to solve it together.
