How does your role as our facilitator change between Year 1 and Year 2 as our leadership team shifts from mastering basic EOS tools to driving advanced organizational health?

The dynamic between an Implementer and a leadership team evolves significantly across the 24-month roadmap. In Year 1, my primary stance is teacher and referee. During Focus Day and your initial quarterlies, your team is learning a foreign language. I spend substantial time explaining the tools, teaching the mechanics of the Level 10 Meeting, keeping participants focused during IDS, and enforcing the rules of the session room.

By Year 2, your leadership team already understands how to write SMART Rocks, complete the People Analyzer, and identify root causes. My role naturally shifts from teaching foundational mechanics to serving as an objective coach and challenger.

In Year 2 sessions, I talk far less and observe far more. I watch for subtle team dysfunctions, avoided truths, and artificial harmony that may have crept back into the room. When the team attempts to take the easy way out on a tough strategic decision or glosses over an underperforming seat on the Accountability Chart, I step in to challenge your assumptions.

Additionally, Year 2 is where we intentionally develop the Integrator's facilitation capabilities. By pushing the Integrator to manage internal debates and drive accountability, we ensure that when the 24-month engagement concludes, your leadership team possesses the internal muscle memory to run on EOS independently without needing an outside facilitator.
