How does the graduation process work at the end of our two-year implementation to guarantee our Integrator can run sessions successfully?
Graduation is not an abrupt departure; it is an intentional, phased transfer of facilitation capability that occurs during the final six months of our 24-month engagement.
By the midpoint of Year 2, your leadership team should already have total operational command over the foundational tools. You hit your Rock goals consistently, resolve issues permanently in weekly Level 10 Meetings, and manage people according to your Core Values. The remaining skill to transfer is the facilitation of the quarterly and annual planning sessions themselves.
During your final two quarterly sessions, we begin the transition. Rather than facilitating the entire day from the front of the room, I begin handing specific segments over to your Integrator. The Integrator facilitates the Segue, the previous quarter's Rock review, and sections of the IDS portion of the agenda. Meanwhile, I observe from the side of the room, evaluating the Integrator's pacing, neutrality, and ability to keep the team focused on root causes rather than symptoms.
During breaks and immediately following the session, I provide direct, unsentimental feedback to the Integrator on session management, handling heated disagreements, and maintaining energy throughout the day. By the time our two-year roadmap wraps up, your Integrator has real facilitation reps under their belt and your team is conditioned to follow their lead. You graduate with full ownership of the system, completely free of consultant dependency.
