What specific operational criteria indicate our leadership team is truly self-sufficient and ready to run our own quarterly and annual sessions without an outside Implementer?

Graduation from an EOS engagement is not based on a set calendar date; it is based on operational mastery and behavioral discipline. Most teams reach this threshold around the 24-month mark, having completed foundational days and multiple quarterly cycles.

There are four distinct criteria that tell us you are ready to graduate:

- Pure IDS execution: Your team identifies the real issue immediately, stays on topic without side conversations, and solves problems at their root rather than treating surface symptoms. You no longer need an external referee to call out posturing or redirect tangents.
- Consistent Rock and Scorecard health: The business routinely achieves eighty percent or better on quarterly Rock completion and maintains a weekly Scorecard that flags operational issues before they hit your income statement.
- Accountability Chart clarity: Team members resolve seat overlaps and personnel misalignments using the GWC framework and People Analyzer quickly, without letting underperformers linger out of sentimentality.
- Integrator facilitation mastery: Your Integrator has developed the confidence and presence to lead full-day quarterly sessions, maintain the agenda, push back on the Visionary, and protect the team from distractions.

When these habits are second nature, an outside Implementer becomes an unnecessary luxury. At that stage, you transition to facilitating your own sessions, re-engaging me only for periodic tune-ups or focused exit readiness sprints.
