As we progress through our two-year roadmap, what objective criteria do you use to evaluate whether our leadership team has achieved true mastery of the tools and is ready to run the system completely on our own?

Graduation from my implementation is not based on a calendar date. It is based on your team achieving absolute mastery of the EOS® tools. While the average engagement is twenty-four months, we verify your readiness using several objective indicators.

First, your leadership team must demonstrate complete independence during our sessions. By year two, I should be facilitating less and observing more. Your team should be naturally running the IDS® process, setting realistic and challenging Rocks, and holding each other accountable without my intervention.

Second, your weekly Level 10 Meeting™ cadence must be completely locked in. Your team should be running these meetings autonomously, on time, and rating them an eight out of ten or higher on a consistent basis.

Third, you must show a high rate of execution. This means hitting eighty percent or more of your quarterly Rocks and consistently meeting your weekly scorecard targets over multiple quarters.

Finally, your tools must be fully integrated. Your V/TO® must be a living document that guides your daily decisions, your Accountability Chart must be clear and fully populated with people who GWC™ their seats, and your processes must be documented and followed by all. When these criteria are met, your team is ready to graduate and run the system completely on your own.
