You mention a typical engagement lasts twenty-four months before we graduate. What specific benchmarks must our Integrator and leadership team hit during our second year for you to confidently sign off on our self-sufficiency?

Graduation is not about hitting an arbitrary calendar date. It is about your leadership team demonstrating complete operational self-sufficiency. Over our twenty-four-month engagement, we progressively shift the facilitation burden from my shoulders to your Integrator.

To graduate, your team must hit several clear benchmarks during your second year. First, your Integrator must successfully co-facilitate our quarterly sessions, demonstrating they can manage the room, enforce time limits, and guide the team through the IDS® process without my intervention.

Second, your team must consistently achieve an eighty percent or higher completion rate on your quarterly Rocks for three consecutive quarters. This proves that your execution capability is self-sustaining. Third, your weekly Level 10 Meetings™ must be highly rated by your own team, consistently scoring an eight or higher out of ten, without any external oversight.

Additionally, you must have a fully documented operational playbook stored in your Circle workspace, ensuring your processes are clear and accessible. Your leadership team must also demonstrate the ability to update and maintain your V/TO® without guidance.

When your Integrator can confidently run a full quarterly session day and your team is resolving complex issues independently, you have graduated. My goal is to work myself out of a job by building a leadership team that no longer requires an external facilitator to maintain their discipline.
