The roadmap to graduating from my facilitation is a structured, twenty-four-month process designed to build your internal capabilities. We do not rush this timeline because true behavioral change and operational discipline take time to become permanent habits.
During the first year, the focus is on mastering the foundational EOS® tools. We establish your Accountability Chart, define your Core Values, build your Scorecard, and master the Level 10 Meeting™. In these sessions, I am heavily driving the process, teaching the tools, and keeping your team aligned. We establish a highly predictable cadence of one-day quarterlies and a two-day annual planning session to set clear expectations.
As we transition into year two, the dynamic shifts. My role evolves from an active facilitator who drives the room to an expert observer who steps back. During this phase, your leadership team begins to take ownership of the room. We measure your progress toward graduation by assessing your organizational health and how deeply the tools have cascaded.
By the time we approach the twenty-four-month mark, your team should be running your weekly and quarterly meetings with minimal intervention. Graduation occurs when you have achieved ninety percent or higher on the organizational checkup and can maintain execution discipline without an external facilitator in the room.
