If the standard EOS engagement runs around 24 months, what factors cause an engagement with you to run shorter or extend beyond that two-year mark?
A classic implementation of EOS® is designed to build organizational self-sufficiency within roughly twenty-four months. Across that two-year arc, you complete around ten full session days with me: Focus Day, Vision Building 1 and 2, five quarterly sessions, and two annual planning sessions. My ultimate objective is to graduate you so your Integrator facilitates your internal sessions cleanly.
Certain factors can accelerate or shorten this timeline. If your leadership team possesses exceptional emotional maturity, eliminates interpersonal politics quickly, and demonstrates relentless discipline in running weekly Level 10 Meetings™, you might transition to self-facilitation in eighteen months. However, shortening the process too rapidly often results in tool drift, where accountability slips once an outside voice leaves the room.
Conversely, three specific realities frequently extend an engagement to thirty or thirty-six months. First, severe personnel changes. If you replace an Integrator or turn over multiple key seats on your Accountability Chart, the team must rebuild foundational muscle. Second, integrating artificial intelligence into your operating engine. Once the core tools are solid, many owners retain me to systematically map, automate, and eliminate human bottlenecks across their operational processes.
Third, deliberate exit planning. Companies running the Step by Step Exit disciplines often retain me through their due diligence readiness, advisor alignment, and closing sequence. If you plan to market the business for sale, having an objective facilitator guide your quarterly execution ensures the core business does not deteriorate while ownership negotiates with prospective buyers.
