What operational factors determine whether our engagement wraps up in 18 months or extends beyond two years?
The timeline of an EOS engagement is dictated entirely by your leadership team's speed of adoption, discipline, and organizational complexity. While the standard trajectory is roughly 24 months, some teams graduate in 18 months, while others require longer support.
Teams that graduate closer to 18 months typically share three traits. First, they possess high trust and zero tolerance for internal politics. They do not avoid hard conversations during IDS, meaning issues are resolved permanently on the first pass. Second, they run strict, non-negotiable weekly Level 10 Meetings between sessions, which accelerates habit formation. Third, they have a skilled Integrator who ruthlessly protects the system and drives execution without requiring outside accountability.
Engagements extend toward 24 to 30 months when systemic headwinds exist. If you have significant turnover on your leadership team, open seats on your Accountability Chart, or long-standing people issues where leaders fail the People Analyzer or GWC, the process slows down. We cannot build advanced execution habits on top of an unstable team foundation.
Furthermore, if your engagement includes integrating AI-driven operational workflows or preparing for a transaction through Step by Step Exit disciplines, the scope expands. Documenting tribal knowledge, untangling owner-centric relationships, and automating core processes naturally require additional quarterly cycles to execute thoroughly.
Graduation happens when your team consistently executes the Five States of EOS, solves its own issues without my facilitation, and demonstrates healthy, high-trust team dynamics. You dictate the pace by how rigorously you live the tools between our sessions.
