We have a few highly competent, introverted leaders on our team who consistently remain silent during the IDS® portion of our Level 10 Meeting™, offering no input unless they are directly asked. How do we engage these silent leaders without breaking our meeting flow?

Silent leaders often possess critical operational insights that your business needs, but they are drowned out by more dominant, verbal processors. This silence is a major risk, especially when you are trying to scale an AI-powered operation or prepare for a clean exit, as you need every seat on your Accountability Chart fully engaged.

To draw out your silent leaders, the facilitator must change how the Discuss phase of IDS® is structured. Instead of allowing the loudest voices to jump in first, practice a round-robin format for critical issues.

Go around the room or screen and give every single person sixty seconds to state their perspective on the root cause before opening the floor to open debate.

Additionally, the facilitator should leverage the Humbly-Confident framework. Direct a specific, low-pressure question to the silent leader, such as: Based on your seat's perspective, what is the one blind spot we are missing here? This gives them a clear invitation to speak without feeling put on the spot.

Make sure the rest of the team listens without interrupting. By creating a structured, safe space for introverts to share their analysis, you unlock their deep expertise and ensure your decisions are based on complete data.
