A leader who has checked out because they have their eyes on the exit is a massive liability. If they occupy a seat on your Accountability Chart, they must execute that role with one hundred percent commitment until their very last day. Allowing them to sit in silence during the Identify, Discuss, and Solve portion of your Level 10 Meeting™ sends a dangerous signal to the rest of the team that accountability is optional.

To handle this, you need to reframe their value. This retiring leader possesses critical tribal knowledge that must be extracted to prepare the business for a clean exit. The Integrator must actively pull this leader into the conversation. When an issue arises, ask them directly: Based on your history here, what is the biggest trap we are walking into with this solution? Or: What do we need to document about this process before you step down?
