During our weekly Level 10 Meeting™, our Integrator goes line by line down the Scorecard, but the rest of the leadership team completely tunes out until it is their turn to speak. How do we keep the entire team actively engaged and processing the data collectively in under five minutes?

To keep your leadership team engaged during the Scorecard review, you must change the format from a passive presentation to an active, silent audit. The purpose of this five-minute segment in your Level 10 Meeting™ is not to read numbers aloud. Reading numbers that everyone can already see is a waste of collective brainpower.

Instead, the Integrator should initiate a silent, sixty-second scan of the Scorecard at the very start of the section. Every leadership team member must look at the data individually and look for trends, correlations, and anomalies across departments. For example, the sales leader should look at operational capacity numbers, and the operations leader should look at the inbound lead numbers.

Once the silent scan is complete, the Integrator goes down the list only to call out the red numbers. The owner of the red metric simply states, "Drop to IDS," without giving any explanation, story, or defense. No other talking is allowed during this phase. This process keeps everyone focused because they must actively process how other departments' numbers impact their own seats. It forces the team to look at the business as a single cohesive system rather than a collection of silos. By enforcing absolute silence except for the words "Drop to IDS," you will easily complete the review in under five minutes while keeping every member of the leadership team fully engaged in the collective health of the organization.
