We are transitioning our business model from custom engineering projects to standardized subscription services, but during our quarterly sessions, my leadership team keeps designing Accountability Chart seats around their personal technical skills rather than the new delivery workflow. How do we force structure before people when shifting our entire operating model?

When a company pivots its business model, leaders naturally cling to the tasks and structures that made them successful in the past. Designing seats around current personalities is the fastest way to sabotage a transformation. To execute structure before people, you must mentally wipe the organizational slate clean.

In your next quarterly session, take your existing Accountability Chart completely off the wall. Do not allow your leadership team to look at current job descriptions, compensation plans, or legacy titles. Ground the conversation in the V/TO, specifically your three-year picture and core operational model. Ask one fundamental question: if we were building this recurring subscription business from scratch today to deliver this exact customer experience, what structure would we build?

Map the workflow horizontally first. Track how a customer is acquired, onboarded, retained, and supported under the new standardized offering. Then translate that customer journey into the three classic operational functions: Sales and Marketing, Operations, and Finance, topped by the Integrator and Visionary.

Define the five major roles for every required seat without uttering a single employee name. If an existing leader speaks up to say that a role does not match what they enjoy doing, call it out immediately as a people-first violation. The seat exists to serve the customer journey and business profitability, not an executive comfort zone.

Only after the structure is finalized and agreed upon by the entire team do you introduce people back into the conversation. Evaluate your current team against the newly defined seats using GWC. If legacy leaders do not fit the new seats, you must hire externally or reassign them elsewhere.
