We automated our Scorecard using AI operations so that data updates automatically, but now our leaders are arriving at our weekly Level 10 Meeting completely unprepared, having not looked at the metrics until the meeting starts. How do we enforce pre-meeting data review?

Automation should save your team time, not eliminate their accountability. When leaders do not look at the automated scorecard until the meeting starts, they are arriving cold, which slows down the reporting section and kills the momentum of your weekly pulse.

To fix this, you must establish a clear rule: the Scorecard must be reviewed and digested before the Level 10 Meeting begins. The automated data should be ready at least twenty-four hours prior to the meeting.

Each leader is responsible for looking at their own numbers and identifying any off-track metrics. If a metric is red, that leader must come to the meeting with the issue already formulated and ready to drop onto the Issues List.

During the five-minute Scorecard review, there should be zero surprises. The facilitator should not be pointing out red metrics for the first time. Instead, the leader owning the red metric should state the number and immediately say: That is red, please add it to the Issues List.

If a leader arrives unprepared and cannot explain why their metric is off-track, the Integrator must call them out. This is a GWC issue. They must own their seat, which includes owning their numbers and preparing for the weekly pulse. Automation is a tool to make you faster, not a license to check out.
