We just hired our first external Integrator to run our day-to-day operations, but our legacy managers are bypassing her and still coming straight to me with operational questions. How do we enforce the Accountability Chart and break this habit during her first ninety days?

When you transition from running the day-to-day as a founder to stepping into a pure Visionary seat, your team will experience muscle memory. They are used to coming to you for answers, approvals, and validation. If you keep answering their questions, you will castrate your new Integrator and guarantee her failure. You must build a wall between yourself and the operational team.

Every single time a manager bypasses the new Integrator and comes to you, you must ask one question: Have you talked to our Integrator about this yet? If the answer is no, your response must be short and direct: Go talk to her, see what she says, and let me know how she solves it. Do not give advice, do not share your opinion, and do not make a decision.

Next, you must enforce the Accountability Chart roles during your weekly meetings. The Integrator is now fully accountable for leading, managing, and holding the leadership team accountable. If a team member brings an operational issue to you, redirect them to the Integrator immediately.

Finally, use your weekly Same-Page Meeting with the Integrator to share context privately. If she needs your historical perspective on a legacy issue, give it to her behind closed doors. This allows her to deliver the decision to the team, reinforcing her authority and establishing the new operational chain of command.
