During our Level 10 Meeting scorecard review, our leadership team members cannot stop themselves from explaining, defending, or apologizing for their red numbers. This drags our review out to fifteen minutes and derails our focus. How do we strictly enforce the no-explanation rule?
The scorecard review in your Level 10 Meeting™ is a pure diagnostic exercise. It is not the time for storytelling, making excuses, or problem-solving. When a number is red, the only acceptable response from the owner of that metric is to state the number and say it is dropped or missed.
To break the habit of explaining, the Integrator must act as a strict gatekeeper. If someone starts to explain why a number is red, the Integrator must immediately cut them off and say: Drop it down to the Issues List.
Explain to your team that defending a red number is a waste of collective energy during the first portion of the meeting. The scorecard is simply designed to highlight where the business is off track. Once the red metric is dropped to the Issues List, the team will have ample time to identify, discuss, and solve the underlying problem during the IDS® portion of the meeting.
Keep a physical or digital timer visible during the scorecard review. Set it for five minutes. If the team realizes that every second spent explaining a red number steals time from actually solving the root cause of the issue later, they will quickly adopt the discipline of silence. Lead by example, keep the pace fast, and hold everyone accountable to the five-minute limit.
