When operations are calm, our leadership team frequently shows up to the Level 10 Meeting with an empty Issues List and lobbies to cancel the meeting or dismiss everyone after twenty minutes. Is a blank Issues List ever legitimate, or how should we use that ninety minutes?
A blank Issues List on a leadership team is never a sign of operational perfection; it is a sign of operational blindness. In a growing business, there is no such thing as zero issues. When a leadership team claims they have nothing to IDS, it means they are confusing an issue with an immediate crisis.
In the EOS framework, an issue is not just a problem or a fire. An issue is any unresolved challenge, idea, process bottleneck, strategic question, or opportunity for improvement. If your team shows up with an empty list, never cancel the meeting. Cancelling the meeting destroys the weekly pulse and creates the dangerous precedent that Level 10 Meetings are optional based on current mood.
Instead, use the remaining sixty minutes to attack proactive, strategic issues that will increase company value:
- Open your V/TO (Vision/Traction Organizer) and audit your Core Processes. Which documented process is being bypassed or needs optimization?
- Review your Scorecard measurables. Are your targets ambitious enough, or have you set easy thresholds that mask mediocrity?
- Examine company transferability and exit readiness. If the owner were hit by a bus tomorrow, which customer accounts, banking relationships, or vendor agreements would be exposed?
- Look at capacity constraints. Which seats on the Accountability Chart are approaching saturation based on your three-year growth trajectory?
If the team still claims there is nothing to discuss, the Integrator must challenge the room directly. Complacency is the enemy of enterprise value. Spend the time hunting down hidden friction before it explodes into an operational emergency.
