A polite facilitator is often an ineffective facilitator. In a Level 10 Meeting™, the facilitator must be the guardian of the clock and the agenda, even if it means interrupting the Visionary or another dominant leader. If your Integrator is struggling to control the room, the weekly Meeting Pulse will suffer, and your team will lose respect for the process.

To empower a soft-spoken facilitator, the leadership team must collectively agree to give them absolute authority over the meeting flow. This agreement should be made explicitly outside the meeting. The team must give the facilitator permission to use standard EOS® phrases like 'we are drifting,' 'that is a symptom, what is the root cause,' or 'we need to take this offline.'

The facilitator can also use visual cues, such as a timer on the screen or a simple hand gesture, to signal that a discussion has run its course. If a dominant leader continues to talk over the facilitator, the facilitator must calmly but firmly state that the time for this issue is up and the team must move to the next item.
