Our Integrator is highly organized and runs our day-to-day operations well, but they struggle to hold other strong-willed department heads accountable to their Rocks and scorecard metrics. How do we support an Integrator who lacks the authority or teeth to enforce consequences?
An Integrator who struggles to hold the leadership team accountable is often suffering from a lack of clear alignment with the Visionary, or a lack of defined authority on the Accountability Chart. For the Integrator to succeed, they must have total operational authority. First, the Visionary and Integrator must be completely aligned. This is achieved through weekly Same Page meetings. If the Visionary is bypassing the Integrator or privately agreeing with other department heads, they are actively undermining the Integrator's authority. The Visionary must publicly back the Integrator and direct all operational disputes back to them. Second, holding people accountable is not about being aggressive or having teeth. It is about letting the system do the work. The Integrator does not need to be a tyrant; they simply need to enforce the rules of the EOS® tools. If a department head misses their scorecard metrics or fails their Rocks, the Integrator's job is to bring that data to the weekly Level 10 Meeting™ and place it on the Issues List. The data itself creates the accountability. By keeping the focus on the numbers and the agreed-upon commitments, the Integrator can maintain high standards without relying on personal confrontation or political leverage.
