As a founder preparing for a clean exit, I want to step back, but I am struggling to empower my Integrator to make major financial and operational decisions without my constant approval. How do we use the Accountability Chart and the Exit Ready framework to establish true autonomy for the Integrator?
If a buyer sees that every major decision still requires the founder's sign-off, they will discount the value of your business or walk away entirely. To prepare for a clean exit, you must prove the business runs successfully without you. This requires fully empowering your Integrator.
First, look at your Accountability Chart. The Integrator seat must have clear, documented accountability for running the daily operations and executing the business plan. If you are still stepping in to veto operational decisions or manage department heads directly, you are violating the integrity of the chart and confusing your team.
Second, use the Exit Ready framework to establish clear boundaries of authority. Sit down with your Integrator and define exactly what decisions they can make independently and which ones require a collaborative discussion. For example, establish spending thresholds or strategic boundaries within which the Integrator has total autonomy.
Finally, shift your communication with the Integrator to a structured, weekly same-page meeting. This is where you align on high-level strategy and vision. It is not a place for you to micromanage their daily execution. By giving your Integrator the space to lead, solve problems through IDS®, and drive quarterly Rocks, you build a self-sustaining business. This operational independence is exactly what sophisticated buyers look for, maximizing your valuation when it is time to sell.
