I have successfully stepped out of the Integrator seat and hired a professional successor, but I still host private weekly syncs with our Head of Sales because we are close friends. Our new Integrator says this is creating a shadow seat on our Accountability Chart and undermining her authority. How do I restructure my interactions to respect the official chain of accountability?
By continuing to host private weekly syncs with the Head of Sales, you are running a shadow operation that bypasses your new Integrator. This destroys the trust and authority your Integrator needs to run the day-to-day business, leaving your leadership team confused about who is actually in charge.
The Accountability Chart is a binding agreement. If you have stepped out of the Integrator seat, you must act like it. Your new seat on the chart is Visionary, and the only direct report to the Visionary is the Integrator.
To resolve this, you must immediately end the private operational syncs with the Head of Sales. If your sales leader has issues or updates, those must go directly to the Integrator during their weekly Level 10 Meeting™ or same-page meetings.
If you want to maintain your friendship with the sales leader, do it outside of office hours, and make business discussions strictly off-limits. During the workday, you must direct any operational questions from the sales leader back to the Integrator.
Your focus as the Visionary must shift to big-picture ideas, strategic relationships, and preparing the business for a clean exit. Trust the structure you built. If you do not let the Integrator run the day-to-day operations, you will never achieve the entrepreneurial freedom you are striving for, and you will ultimately drive your new Integrator to quit.
